Ny teknologi muliggjør nå endring av gamle og etablerte ERP prosesser, og stadig ser vi ord som automatisering, digitalisering, mobilitet, effektivitet og skytjenester prege artikler som omhandler dette.Vi «drukner» i nymotens ord og uttrykk.  Ordene er i og for seg både riktige og gode, men bak enhver endringsprosess står det mennesker.  Det har vi en tendens til å glemme i alt «teknologipratet».

For at innføring av ny teknologi skal bli en suksess, må både menneskene som skal implementere, og ikke minst bruke, den nye teknologien involveres på en god måte.  Samspill og samhandling, samt felles forståelse fra både kunde og leverandør er viktig for å lykkes.  Opplæring og skolering likeså.

Hvordan lykkes med implementering av nytt ERP system?
De velkjente analyseselskapet Gartner anslår at mellom 55% og 75% av alle ERP prosjekt mislykkes i å møte de definerte målsettingene.  Det økonomiske tapene kan bli store, og det er derfor nødvendig å ta de nødvendige grep for å sikre suksess i prosjektet.  Vi ønsker i denne artikkelen å gi deg noen gode innspill til hvordan din bedrift kan minimere risiko og gjøre ERP implementeringen så smidig som mulig.

INVOLVER
Det er viktig at hele organisasjonen forstår årsaken til, og viktigheten av, å gjennomføre endringen. Hvis de involverte ikke forstår hensikten med endringen kan det øke motstanden og redusere sannsynligheten for å lykkes med ERP-implementeringen.

FJERN HINDRINGER
Det er viktig at prosjektet er forankret i bedriftens ledelse.  Hvis ikke alle ledelsesnivåene i virksomheten påpeker viktigheten av implementeringen, kan prosjektet være over før det har startet. 

DRA ERFARING FRA TIDLIGERE ENDRINGSPROSJEKTER
Forståelse for tidligere feil vil kunne legge grunnlaget for suksess. Hvis bedriften tidligere ikke har håndtert endringsprosesser på en god måte, vil dette kunne bidra til manglende prosjektengasjement.  Mulig må kulturen endres, noe som kan være en større oppgave og som ikke må undervurderes.

GOD RESSURSALLOKERING
Ha en tydelig struktur og rollefordeling i prosjektet.  Uten en tydelig og god prosjektstruktur kan det forekomme at prosjektteamet gjør dobbeltarbeid, eller sentrale oppgaver blir uadressert.  Dette kan føre til forsinkelser og økte kostnader samt sprik i tidsplaner.

VÆR FORBEREDT
For å oppnå suksess må du være proaktiv og forberede dine ansatte og din virksomhet på ERP-implementeringen.  God forståelse av hva endringen vil påvirke er viktig for god kommunikasjon.

STILL SPØRSMÅL UNDERVEIS
Sørg for å levere de riktige meldingene, til de rette folkene, til rett tid.  Bygg ansvarsfølelse og eierskap til nøkkelpersoner i endringsnettverket.  Dette kan være nødvendig for å begrense, og styre, en eventuell motstand mot endringen.

OPPLÆRING
Suksessen til ERP-implementeringen er delvis basert på hvor raskt og effektivt den ansatte klarer å utføre sine arbeidsoppgaver i det nye systemet.  I utgangspunktet kan en implementere verdens beste system, men dersom de ansatte ikke er villige til å bruke det så vil implementeringen aldri bli vellykket.  Definer og gjennomfør et opplæringsprogram som understøtter både system og prosess. 

GOD BISTAND/ SUPPORT
Effektiv og rask support med høy kvalitet etter «go-live» er kritisk for generell prosjektsuksess.  Uten det, vil den uunngåelige ytelsesdippen bli overdrevet og aksept for endring forskjøvet.

RASK DELTAKELSE
Etter at nytt ERP system er implementert, ønsker en rask deltakelse fra organisasjonen i forhold til å ta i bruk systemet.  Unngå at sluttbrukerne kan finne omveier og løse oppgavene på «gamlemåten».  Terminer gjerne gammelt ERP system i løpet av kort tid.  Jo lenger det gamle systemet forblir tilgjengelig, jo mindre haster det for sluttbrukerne å benytte det nye systemet.

EVALUERING OG TILBAKEMELDING
I større ERP prosjekt vil en som regel alltid møte uforutsette utfordringer.  Dette kan en imøtekomme ved å tilrettelegge for god kommunikasjon mellom brukere og prosjektteamet.  Effektiv og rask håndtering av tilbakemeldinger vil være avgjørende for at løsningen ikke skal bli sett på som mislykket.
